Anacay is an independent advisory company helping organizations measure,
govern, and improve the value of AI and technology investment.
The question has changed
AI activity is easy to count. Business value is harder to prove.
The question is no longer simply whether AI can create value. It is where
that value is appearing, whether it can be attributed to business outcomes, and which
investments deserve more capital. Anacay turns technology activity into evidence for those
decisions.
Start here
Start with the AI Value & Governance Diagnostic.
A fixed‑fee, independent review of where AI is being used, what it
costs, which outcomes it supports, and where value is being created, lost, or exposed to risk.
It ends with a board‑ready evidence pack that connects the findings to practical
recommendations and clear decisions about what to stop, scale, fix, govern, or fund.

What we inspect
AI value does not come from deployment alone. It emerges when resources,
controls, traceability, obligations, and economics work together across the operating chain.
We examine five connected dimensions and the operating model that keeps them working over
time.
Capacity
Is supply matched to demand so the work can be delivered reliably, efficiently,
and at the right cost?
Access
Who can use which systems, models, and data — and under what controls?
Provenance
Can data, models, content, and decisions be traced to reliable sources?
Compliance
Are legal, policy, security, and contractual obligations built into the work
— and can that be demonstrated?
Attribution & ROI
Can costs and operational gains be traced to business outcomes, so leaders know
what is working and what merits further investment?
The operating layer ties all five together through clear ownership,
decision rights, review cadence, and executive visibility. Without it, the assessment ends as
a document. With it, the organization can keep measuring, governing, and improving value.
Who we serve
Anacay works with organizations across industries, sizes, and stages of
AI maturity. Some are deciding where to begin. Others are deciding what to scale, fix, govern,
or stop. In every case, the goal is the same: connect technology activity to clear business
decisions.
The founders
Anacay combines commercial leadership with an evidence‑based
advisory method. Together, those capabilities shape how the firm builds relationships,
evaluates investments, and helps clients act on the findings.
Yadira Santos
Co‑Founder & Commercial Strategy Lead
Yadira leads Anacay’s commercial engine: client development, partnerships,
marketing, and growth. Her experience spans business ownership, operations, sales
leadership, and commercial development across multiple markets. She brings a practical
understanding of how organizations build relationships, win business, and turn strategy
into sustained growth.
Anacay is majority‑owned and managed by Yadira. Women‑owned, in structure and
in practice.
Guillermo Martinez
Co‑Founder & Principal, AI Value Strategy & Delivery
Guillermo leads Anacay’s method, diagnostic, and research. His experience spans
more than two decades turning complex, mission‑critical technology into governed,
measurable business value, including cost attribution and capacity governance at global
scale, translating EU regulatory requirements into operating processes, and building
guardrailed AI operations.
He connects technical complexity, financial discipline, and executive judgment so
leaders can determine what to fund, fix, scale, or stop.
How we work
We are independent. We do not begin with a product to sell or a
predetermined solution to defend. Our role is to follow the evidence, show where value is being
created or lost, and give leadership a defensible basis for action. The diagnostic stands on
its own.
The story behind the name
AI is the first crossing. The mission is technology value.
Anacay, pronounced Ana‑kai,
was inspired by the Taíno people and the Indigenous roots of Puerto Rico. Long before the
island became known by its current name, the Taíno called it
Borikén — a name that still lives in Puerto Rican identity through
the word Boricua. Much of Taíno cultural memory traveled through oral tradition,
with each generation preserving the story while carrying it forward.
One of those stories is Anacacuya. In the oldest surviving account,
he is cast into the sea during a journey across open water. Centuries later, the name
Anacacuya came to be interpreted as the central star and associated with the fixed point
navigators used to hold their course. The image is powerful: what was cast into uncertainty
became remembered as a point of orientation.
That is the idea Anacay carries into technology. Platforms will
change. The need for clarity, direction, and a trusted bearing will not. When the water is
uncertain, find the light that helps you hold your course.
Find your star. Hold it.
